The Hasbro Grogu Animatronic session showed how the team behind Ultimate Grogu studied movement, sound, expression, costume details, and emotional timing to make the 1:1 scale animatronic feel like the character fans know from The Mandalorian.
More Than a Moving Toy

Together, they represented fan marketing, innovation, engineering, product design, and Lucasfilm character detail. A slide during the session added a great fun fact: Ultimate Grogu was brought to life by 38 people across Hasbro and Lucasfilm.

Each toy captured part of Grogu’s personality: sound, food moments, movement, interaction, or the simple fun of holding the character.
The slide also included a perfect fun fact: Mel has 53 Grogus in her office, and they all have nicknames. That feels like the right kind of research.
Everything Starts With Research
The team’s main question was simple: How do you create a unique emotional connection with Ultimate Grogu? The answer started with research. The team studied Grogu’s defining character moments, key movements, and the details that make him feel like part of your clan.
That research went deep. The panel shared that the team made 1,188 test heads to perfect Ultimate Grogu’s expressiveness. The version shown was number 1047. That is a lot of work for one very small face.
The Engineering Behind Cute
One of the best takeaways from the panel was that “cute” is not accidental. Grogu’s reactions have to land at the right time. If the ears move too much, the moment feels wrong, f the blink is off, the illusion breaks. If the sound comes too early or too late, it no longer feels like Grogu.
A feature breakdown showed how much is happening inside Ultimate Grogu: expressive eyes and ears, touch sensors, sound and direction detection, hand and arm movement, movement detection, motorized feet, and interactive accessories. Another fun fact made the engineering even clearer: more than 12,000 lines of code help bring Ultimate Grogu to life.
When it works, you do not think about the technology. You think, “That feels like Grogu.”
Ultimate Grogu Easter Eggs
The panel also highlighted some of the smaller details built into Ultimate Grogu.
Those Easter eggs are part of the fun for Star Wars fans. The robe, accessories, reactions, sounds, and character references all connect the animatronic back to The Mandalorian.
